When a Custom Lead-Routing Platform is Worth Building

Before building a custom platform to replace spreadsheets and disconnected tools, answer these questions first.

When a Custom Lead-Routing Platform is Worth Building

The Problem

You're tracking leads across email, phone calls, forms, spreadsheets, and maybe a CRM. Each tool has different data. One client's email is in Gmail, their phone number in your notes, and their project status in a spreadsheet. You've missed follow-ups. Work duplicates. No one knows the full picture.

A custom platform sounds like the fix: one place for all lead data, automatic routing to the right team member, and real-time status updates.

But is it worth building?

Ask These Questions First

1. How much time would it save?

Write down your current lead workflow:

  • How long does it take to check incoming leads?
  • How much time do you spend entering data into spreadsheets or CRM?
  • How often do leads fall through cracks because no one saw them?
  • How many hours per month does your team spend on lead admin?

Multiply by your hourly rate. If it's 4 hours per week at £30/hour, that's £6,240 per year. A custom platform costs £5,000–15,000+ to build and £500–1,000/month to maintain.

If the time saved doesn't cover the cost in the first year, spreadsheets and email filters might be cheaper.

2. Do you have the tool budget or technical capacity?

A custom build requires:

  • A developer (£50–100+/hour for 100–200 hours).
  • Hosting and database costs (£50–300/month).
  • Ongoing maintenance (5–10 hours per month).

Off-the-shelf CRM tools (Salesforce, HubSpot, Pipedrive) cost £20–100/month and come with support. They're not always perfect, but they're cheaper and faster than a build.

3. Will your team actually use it?

This is the hard one. A built platform only works if your team adopts it. If they don't log leads into it, update statuses, or check it regularly, you've built expensive software that no one uses.

Before building, ask:

  • Why doesn't your team use your current CRM or tool?
  • Is it because the tool is clunky, or because no one's trained to use it?
  • Would a custom build actually change their behaviour?

Often the problem isn't the tool—it's process discipline. A custom platform won't fix that.

4. What will break if you build it?

Custom software is brittle:

  • A developer leaves and no one else understands the code.
  • A bug appears and slows lead entry during a rush.
  • Your business requirements change and the code needs rewriting.
  • The data model doesn't scale when you grow.

Off-the-shelf tools have engineering teams fixing bugs and adding features. Your custom build is just you (or your developer).

When to Build

Build a custom platform if:

  • You've answered the questions above and the math supports it.
  • You have internal technical capacity (a developer on staff).
  • Your workflow is so specific that no off-the-shelf tool can handle it.
  • You plan to run it for 3+ years, amortising the build cost.

Build if you're replacing a spreadsheet workflow that genuinely saves 10+ hours per week and improves customer experience. Don't build on hope.

When to Buy

Use an existing tool if:

  • Your workflow is standard (most service businesses' are).
  • You need it running this month, not in three.
  • Your team is non-technical and needs support.
  • Your budget is under £10,000 for the first year.

Pipedrive, HubSpot, and Zoho CRM handle lead routing, form capture, and team assignment out of the box. Spend two weeks setting one up properly—with checklists, training, and clear process—before deciding it's not working.

If You're Building

If you decide to build, start small. Don't build the perfect platform from day one. Build the minimum:

  • Lead capture (forms).
  • Team assignment (simple rules based on location or service type).
  • Status tracking.
  • Email notifications.

Add features after you've proven the team uses it.
